The Opportunity / Challenge

Ingredion, a Fortune 250 global ingredients solutions company, was thriving operationally yet facing fragmentation in its culture across several countries. Employee engagement and purpose alignment varied widely by region, and leadership behaviors were inconsistent with the company’s ambition to be a purpose-driven, inclusive, and high-performance organization. The challenge was to redefine what it meant to be “one Ingredion” and connect the organization’s purpose to its people experience.


Our Approach

Elizabeth Adefioye, as Chief Human Resources Officer, led the design and global rollout of a unifying Employee Value Proposition (EVP) called “All In.” The initiative was more than a communication campaign — it became a systemic culture transformation anchored in purpose, inclusion, and leadership.


Key actions included:

  • Co-creating the EVP with employees globally through listening tours, focus groups, and culture diagnostics.

  • Embedding the EVP into every element of the employee lifecycle: hiring, onboarding, performance, recognition, and leadership development.

  • Partnering with the CEO and Executive Leadership Team to align strategy, values, and storytelling around “All In.”

  • Introducing enterprise-wide accountability metrics for engagement, leadership effectiveness, and diversity representation.


Business Impact

  • Achieved 80%+ employee engagement globally, with double-digit improvements in leadership trust and communication.

  • “All In” became the cultural backbone of Ingredion’s brand and was integrated into its external employer reputation strategy.

  • Increased internal mobility by 35% and improved representation of women and minority leaders in key roles.
